I've replaced the stock foam in some of my bike seats with softer foam I purchased at a fabric store. They sold several types of foam, some softer than others. I bought the firmest foam they had, which was alot softer than the old seat foam. I cut off a 1" layer of the old foam and wrapped the new foam over the seat. So the top layer is soft, but I still have hard foam on the bottom to keep from bottoming out....my bottom!

I am hopefully going to attempt this this weekend if things go as planned. My seat is terrible 30 min into a ride you can feel the plastic pan under the foam. If it turns out well I will try to post some picks. If it goes poorly LOL well then I will take the material and foam to a shop and have them redo it. IF you keep your eye out there are shops that do marine and auto upohlstry(sp) they will have and can recommend some good foam for you. Around here it seems to be from 50-100 bucks to have a seat recovered I have not asked if that includes foam tho.

I've purchased closed and open cell foam from a fabric shop and been quite pleased with the results.
If the original foam is intact (or even has a crack or two) it can be reused. I patched the cracks by gluing the foam back together (77 3M spray adhesive to the rescue), inserted a 1 1/2" slab of close cell (high density) foam under the stock foam and then covered that assembly with 1" open cell for the final pad. I also sewed in an additional 1/2" open cell into the seat cover top. I refinished the original pan (sanded off the rust, chemically converted it and painted it up nice) including new pop-rivets. The whole project took a weekend of time but the results were rather nice and comfortable!

Sargent Cycle Products in Florida redid my seat and had I not added a colored welt, it would have run less than $100. They use the original foam, which they steam back to its original size/shape, and repair as necessary. They also can replace or add their "atomic foam" to all or part of the seat, although the custom foam work will add to the price. The small cost difference between just the materials (doing it myself) and having it professionally done made it a no-brainer. Their workmanship is incredible, they should charge more.
